The first six hours after a commercial water loss decide how much rent and revenue you lose. A property manager's operational playbook for triage, occupied-building containment, engineered drying, and the documentation business-interruption and rent-loss claims actually require.

A sprinkler head lets go on the fourth floor at 11 p.m. By the time building operations gets there, water has run down three floors of drywall, through two tenant suites, and into an elevator pit. The restoration cost will be significant. The business interruption and rent loss will usually be larger, and unlike the drywall, they are almost entirely within your control in the first six hours.

This is the operational playbook we use with property managers across Ottawa, the National Capital Region, Kingston, and Eastern Ontario.

The economics: why hours matter more than line items

Three clocks start at once when a commercial loss happens:

  1. The damage clock. Water migrates laterally along the underside of subfloor and into wall cavities within hours. Category 1 (clean) water degrades to Category 2 and then to Category 3 as it contacts building materials and contaminants — commonly within 24 to 48 hours in a warm building.
  2. The microbial clock. Given moisture and organic material, mould amplification can begin in 24 to 72 hours. Once it starts, the scope moves from drying to remediation, containment, and clearance — a materially longer and more expensive path.
  3. The revenue clock. Every day a suite is unusable is a day of lost trade, displaced staff, or abated rent, and in most portfolios that number exceeds the daily mitigation cost by a wide margin.

The practical implication: decisions that shorten the dry-out reduce the total loss even when they increase the mitigation invoice. More equipment on day one is usually cheaper than an extra week of closure.

Hour zero to six: the triage sequence

1. Stop the source. Isolate the riser, valve, or sprinkler zone. Note the time — the insurer will want it.

2. Make the building safe. De-energize affected panels and circuits, restrict the area, address slip hazards, check elevator pits and stairwell egress. In multi-storey buildings, water in shafts and elevator pits is both a safety and a long-lead repair item.

3. Call mitigation before you call anyone else. Extraction starting at hour two versus hour ten frequently determines whether flooring and drywall are dried in place or demolished.

4. Protect what earns. Servers and IT rooms, stock, records, production equipment, and point-of-sale infrastructure. Elevate, tarp, or pack out. This is the single highest-value hour of work on most commercial losses.

5. Notify tenants in writing. A short factual notice — what happened, what area is affected, what is being done, when the next update comes — prevents the escalation cycle that turns an operational event into a dispute.

6. Start the documentation record now. Time-stamped photos and video before anything is moved. Insurers evaluate whether mitigation was prompt and reasonable; the evidence for that is created in the first hours or not at all.

Keeping the building trading: containment for occupied operation

The default assumption should be that unaffected suites keep operating. That requires deliberate work:

  • Hoarding and critical barriers sealing the work area from public and tenant space
  • Negative pressure with HEPA filtration so air flows into containment, not out of it — this is what makes it acceptable to work adjacent to occupied retail, office, or healthcare space
  • Protected egress and clean corridors, with equipment cabling routed off travel paths
  • HVAC isolation so the system does not distribute moisture, dust, or odour to unaffected floors
  • Scheduling by trade hours — noisy demolition after close, quiet monitoring and equipment checks during business hours

Engineered drying, not equipment guessing

An IICRC S500-aligned drying plan is a calculation, not a habit. It sets:

  • Category (1, 2, 3) and Class (1–4) for the affected area, which drive whether materials are dried or removed
  • Moisture mapping with thermal imaging and penetrating meters, including wall cavities, subfloor, and insulation
  • Dehumidification capacity sized to the affected volume and materials — LGR units for typical commercial space, desiccant for high-cube warehouse and low-temperature environments
  • Air mover placement and count per affected surface area
  • A drying goal expressed as a target moisture content benchmarked against unaffected material, not "when it looks dry"
  • Daily psychrometric logs — temperature, relative humidity, GPP, and material readings — proving progress or triggering a change in the plan

Equipment comes out when readings say so. That log is also the document that defends the duration of your business-interruption claim.

What business interruption and rent loss claims require

Coverage varies by policy, but adjusters consistently look for the same evidence:

  • Time of discovery and time of mitigation start. A gap between them is the most common reason a duration is challenged.
  • Proof mitigation was reasonable. Drying logs, equipment counts, and photo records.
  • A defensible period of restoration. Documentation showing the timeline could not reasonably be compressed further.
  • Financial substantiation. Pre-loss revenue or rent roll, abatement calculations per affected suite, and any extra expense incurred to reduce the loss (temporary space, after-hours labour, expedited materials). Extra expense spent to shorten the closure is usually recoverable and almost always worth it.
  • Per-suite allocation. In multi-tenant buildings, costs and downtime attributed suite by suite — which is why we scope and report per suite rather than per building.

Lease and legal exposure worth knowing before the loss

Read your abatement clause before you need it. Most commercial leases abate rent when premises are untenantable, often with a defined threshold and cure period. Practical consequences:

  • Partial usability may avoid full abatement — phasing work to keep part of a suite operational can be worth real money
  • Landlord repair obligations usually run on a "reasonable diligence" standard, and your mitigation documentation is the evidence of it
  • Tenant-owned improvements and equipment typically sit under the tenant''s policy; sorting that early avoids duplicate scoping and delay

Where property managers lose the most time

From files across Eastern Ontario portfolios, the recurring delays are:

  1. Procurement at 2 a.m. Collecting quotes while water spreads. A pre-signed Master Service Agreement removes this entirely.
  2. Waiting for adjuster approval before extraction. Emergency mitigation to prevent further damage is expected of you, not something to wait for.
  3. Undersized drying to control invoice size. Adds days of closure to save hundreds of dollars.

Frequently asked questions

Do I need mould testing before remediation in Eastern Ontario?
Not always. Visible growth with an identified moisture source can move straight to remediation. Testing is worth it when the source is unknown, when occupants have symptoms without visible growth, or when a real-estate transaction or landlord dispute needs documented verification.
Can I remove mould myself with bleach?
Bleach lightens the surface stain but does not reach hyphae inside porous materials such as drywall, insulation, or framing, and it does nothing about the moisture that caused the growth. Proper remediation means containment, negative air, removal of affected porous material, HEPA cleaning, and fixing the water source.
What health effects can indoor mould cause?
Common reported effects include nasal and sinus irritation, coughing, wheezing, worsened asthma, headaches, and skin or eye irritation. Infants, older adults, and immunocompromised or asthmatic occupants are affected most. Health Canada recommends removing indoor mould growth regardless of species.
